The 6 Levels of a Profitable Health Coaching Business

Level 1: Certified & Searching

How you know you’re here

  • You’ve completed a health coach program degree or certification
  • You understand how to help people, but haven’t worked with many clients yet
  • You’re still trying to figure out how to get your first paying clients

What’s going well

  • You’ve built real skill and knowledge
  • You’ve invested in yourself
  • You’re motivated and actively trying to start

Roadblocks

You don’t have real client results yet, so everything depends on your explanations instead of being able to provide proof from previous clients’, which can negatively impact your confidence and sales efforts, decreasing your self-efficacy (the belief in your own ability to succeed at a specific task or challenge.)

This can be a problem because it’s been shown that people with higher self-efficacy are significantly more likely to take action and persist toward goals (Bandura), but without the experience of real wins that confidence doesn’t stabilize, so selling feels inconsistent.

Level 2: Proven & Growing

How you know you’re here

  • You’ve worked with real clients
  • You’re consistently seeing them achieve their goals/get results
  • You have testimonials, feedback or proof
  • You’re starting to see who you help best

What’s going well

  • You know your program actually works
  • You’re gaining confidence from real experience
  • You’re starting to recognize patterns in your clients

Roadblocks

Your business is still inconsistent in two key ways:

  1. Your ideal client isn’t fully defined yet, so your messaging tends to be vague.

    Without a clear buyer persona, you end up speaking to slightly different people in different ways, which makes your marketing feel inconsistent even when your results are strong. Research shows companies with clearly defined buyer personas are significantly more effective at targeting and generating revenue.
  2. Your client experience varies from person to person, so you’re still reworking onboarding and setup each time. That creates unnecessary repetition and mental load.

    Research on workflow standardization shows that variability increases rework and inefficiency. In a solo business, that shows up as repeated explanations, duplicated effort, and slower execution. And in marketing terms, unclear targeting reduces conversion because people don’t immediately recognize “this is for me.”

So even though your skill is improving, your system and your message are still slightly misaligned.

Level 3: Booked & Busy (Build Signature Program)

How you know you’re here

  • You have consistent 1:1 clients
  • You deliver results repeatedly
  • Most of your income comes from client work
  • You are doing similar work across different clients

What’s going well

  • You have real demand for your services
  • You’re getting stronger with each client
  • You’re starting to see patterns in your results
  • Your delivery is becoming more refined through repetition

Roadblocks

Even though your onboarding is now more stable, two deeper issues are limiting scale:

First, your delivery is still being rebuilt inside each client relationship instead of following a clearly defined method. You’re repeating similar work, but not yet organizing it into a structured system.

Second, your ideal client definition and messaging still aren’t fully locked in. You may be getting results, but because your “who” and “what transformation” aren’t tightly defined, it’s harder to consistently attract the same type of client or communicate your value in a sharp, repeatable way.

This creates a compounding issue: you’re improving through experience, but not yet converting that experience into a clearly defined framework that can be repeated, taught, or scaled.

Research on process variability shows that when work is repeated without a defined system, efficiency suffers due to rework and inconsistency. In solo businesses, this shows up as slower delivery, mental overload, and difficulty articulating a clear signature method.

Turn your 1:1 client experience into a signature program based on what you already do repeatedly in real client work.

Your Level 3 Graduation Checklist

□ Define the transformation your clients reliably achieve

□ Map out your full client journey (from first contact to their final session)

□ Document the framework and explanations/resources/tools you repeatedly use and organize them into a structured program outline

□ Create a central location to store the step-by-step process each new client goes through in your program including the emails that get sent, links to forms, assessments, resources and videos.

Level 4: Systemized & Scalable

How you know you’re here

  • You have a defined signature program built from real client work and outcomes
  • Your clients get consistent results through your structured process
  • Program delivery is no longer improvised or customized, all clients receive the same program content and access

What’s going well

  • Clients can easily follow your program because it is clearly defined
  • You can help clients achieve their goal without redesigning the process each time
  • Your expertise is now packaged into something replicable

What’s slowing you down

Client growth still depends heavily on your personal marketing efforts so leads and enrollment are inconsistent instead of driven by predictable systems.

Your Level 4 Goal

Build a 1:many delivery model and create systems for both consistent lead generation and your sales process

Your Level 4 Graduation Checklist (Scale + Systems + Acquisition)

□ Convert your signature program into a 1:many format (group, course, or hybrid) using an online platform for content management and distribution (a course or membership platform)

□ Break your program content into easily digestible modules or stages for scalable delivery

□ Build a lead generation system to predictably build visibility and grow your audience using content marketing/blogging, subscriber list swaps, or become a featured expert in summits or conferences geared towards your target market

□ Create an email list and consistent list growth mechanism such as a lead magnet or front end offer

□ Build a welcome email sequence that builds trust, demonstrates results, and converts leads to clients

□ Build a repeatable sales process you can use to enroll clients into your program (sales calls, an application, or a webinar)

□ Automate program delivery after client enrollment for automatic access after payment (include any required consent forms or releases they need to sign, a link to any scheduled sessions, and a welcome email sequence to provide access to the online content)

Level 5: Predictable Sales

How you know you’re here

  • New leads come in consistently
  • Your sales process is repeatable and converts clients regularly

What’s going well

  • You’re no longer relying on random referrals or limited by client capacity
  • You have a working system for lead generation and conversion
  • You understand to move potential clients from the interest phase to purchase

Roadblocks

Your offers are limited to your signature coaching program and you don’t have any way to retain clients once they’ve completed the program. Your revenue still depends on new bringing in new clients each month, so your income resets instead of compounding through ongoing client relationships.

Your Level 5 Goal

Increase client retention rate, increase your client lifetime value (how much a client spends in your business over the course of your relationship with them as a client), and create at least one recurring revenue stream so income is generating automatically by providing access to a product or service once clients complete the program.

Checklist

□ Create a membership program, a client retainer or continuity offer

□ Extend the client journey beyond initial transformation

□ Build an ongoing support structure for clients

□ Continue to streamline and optimize your systems by identifying opportunities to automate parts of the nurture and retention process

□ Delegate parts of sales or admin support

Level 6: CEO

How you know you’re here

  • Your recurring revenue is stable
  • Clients stay longer and CLV increases over time, churn decreases
  • Your business runs on well defined systems and support structures
  • You are no longer required for daily operations

What’s going well

  • Revenue is stable and predictable
  • Systems handle most operations
  • Delivery is no longer dependent on you personally
  • Business runs with structure, not constant effort

Roadblocks

Even though systems exist, you are still too involved in execution or oversight, which limits true scale and prevents you from fully operating in a CEO role.

Goal

Fully transition into CEO role by removing yourself from day-to-day operations and scaling through systems, team, and leverage.

Checklist

□ Focus on strategic growth and partnerships

□ Hire or train coaches or delivery support

□ Create certification or licensing model for your method

□ Build QA and performance standards that do not require personal oversight

□ Separate owner/CEO role from operator responsibilities

Level 1

You’re just starting out, no clients, no social proof. Just a certification and a personal network (good news, that’s all you need to get started – plus some of the free tools I shared in episode 12!)

Your goal: Work with your first 1:1 clients and collect testimonials

Level 2

You’ve worked with a handful of clients and they’ve gotten some amazing results! They’ve given you some great testimonials to use as social proof to help you attract MORE clients.

You have plenty of room in your calendar to take on more 1:1 coaching clients but you’re not totally comfortable yet putting yourself out there.

You are also are still working on narrowing down your ideal client avatar and messaging and still have a very manual process for all of the systems in your business (onboarding, payments, program delivery, offboarding, customer service, lead generation, sales, and marketing)

Your goal: Work with enough 1:1 clients to buy back your time and to create systems in your business.

Level 3

You’re maxed out with 1:1 clients calendar-wise and now you’re looking for a way to create more space in your life and your business because you know you can help more people.

You’re solid on your ideal client, have pretty much created a systemetized approach to solve the most common problems they have, and you are ready to scale your program.

Your goal: Create a signature program that streamlines the process you use with your clients and cuts down on the amount of work running your business requires.

Level 4

You have created a signature program that is unique to your business and makes the competition irrelevant.

Your methodology gets results (you have lots of proof!!) and sets you apart from the rest of your peers. You are the expert at what you do.

You have done enough market research so that you know your ideal client avatar backwards and forwards.

Your biggest struggle is that you’re still enrolling and working with clients one by one which is time consuming and inefficient.

Your goal: Create a system to enroll and work with multiple clients at one time.

Level 5

You have a group program that gets results and a recurring revenue stream for clients who’ve gone through your program.

Your biggest challenge is the lack of predictable monthly income as you’re still in the ‘get a client, help a client, get a new client’ hamster wheel of your signature program

Your goal: Create a recurring revenue stream as either a downsell or a maintenance plan for your signature program.

Level 6

Your business is a well oiled machine, with a team of support coaches and/or admins to help everything run smoothly. Your systems are solid for building visibility, generating new leads, and onboarding new clients into your programs.

You have predictable monthly income and you have freedom to build your brand with different projects or add more products and services without disturbing your current offers.

You are supported in the day to day activities of your business so you can oversee and operate like a CEO!

Your goal: Use the revenue and influence of your successful business to support your personal goals, have impact on your community, and be a changemaker for missions you support!
